The Motivating Potential Score: Why Autonomy and Feedback Outweigh Task Variety in Job Design

Redesigning a role to include more varied tasks yields exactly one-third of the motivational impact of simply letting an employee decide how to do their existing work. Managers who attempt to boost retention by adding responsibilities to a role often miss the mathematical reality embedded in the foundational framework of job design.[6]

That framework, introduced in 1976 by organizational psychologists J. Richard Hackman and Greg R. Oldham, established that human motivation at work is not a byproduct of compensation, but a measurable output of five core job dimensions.[1]

Hackman and Oldham defined these dimensions as skill variety, task identity, task significance, autonomy, and feedback. Together, they generate three critical psychological states: experienced meaningfulness, experienced responsibility, and knowledge of results.[1][2]

According to the original 1976 study published in Organizational Behavior and Human Performance, "the positive affect is reinforcing to the individual, and serves as an incentive for him to continue to try to perform well in the future."[1]

Hackman and Oldham's five core dimensions map directly to three critical psychological states.

To quantify this, the researchers developed the Motivating Potential Score (MPS), an index that calculates exactly how likely a specific job is to foster internal work motivation.[1][4]

The MPS formula reveals a structural imbalance in how jobs should be designed. It calculates the score by averaging the first three dimensions—skill variety, task identity, and task significance—and then multiplying that average by autonomy and feedback.[1][4]

Because of this multiplicative relationship, a score of near-zero in either autonomy or feedback will drag the entire MPS down to near-zero, regardless of how significant or varied the tasks are.[3]

AIHR notes that "if a job has a high score on the five core characteristics, it’s highly likely that the person holding the role will experience the three psychological states." But the math dictates where human resources teams should spend their capital.[3]

MindTools emphasizes that autonomy provides employees with "substantial freedom, independence, and discretion to the individual in scheduling the work and in determining the procedures to be used in carrying it out."[2]

Feedback, the second multiplier, is equally critical. TalentHR defines this as the degree to which carrying out the work activities provides the employee with "direct and clear information about the effectiveness of their performance."[4]

Without feedback, the employee operates in a vacuum. Humaans points out that the model relies on the employee actually knowing the results of their work; without it, the psychological state of "knowledge of results" cannot exist.[5]

The trade-off for organizations is stark. Restructuring a supply chain to give a procurement officer more task identity—allowing them to see a product from raw material to delivery—requires massive operational overhaul.[6]

Conversely, granting that same officer the autonomy to sign off on $10,000 purchase orders without secondary approval requires only a policy update, yet mathematically produces a higher motivational yield.[6]

The MPS formula averages the first three dimensions but multiplies the final two, creating a structural imbalance.

The limitation of the MPS model is its reliance on the employee's Growth Need Strength (GNS). Hackman and Oldham found that employees with a low desire for personal growth do not respond as strongly to high-MPS jobs.[1]

For those individuals, pushing autonomy too high can actually induce anxiety rather than motivation, meaning the multiplicative effect of the formula works against the employer.[1][3]

The data from the past 50 years of organizational psychology confirms that while meaningful work matters, the structural freedom to execute it dictates the ceiling of employee engagement. The next step for organizations is auditing their approval workflows to find where autonomy is artificially constrained.[6]
